Ad Agency Alternatives: 3 Options Compared, with a Worked Example
Daniel Huber, MBAFounder of Plaith

Many business owners look for an alternative to an agency because costs are high, results are hard to follow or the coordination effort is large. Which alternative fits depends on your time, your know-how and your budget. Below you'll find an honest overview and two worked examples.
Three Alternatives to an Ad Agency
1. Do It Yourself
Pros: No service provider costs, full control, and you get to know your audience.
Cons: A lot of time for campaigns, tests and analysis. You have to produce or buy videos yourself. Mistakes cost budget, and your time is missing elsewhere.
A fit if: you have time and interest and are testing with a small budget.
2. Freelancer
Pros: Often cheaper than an agency, a direct point of contact.
Cons: Dependence on one person; vacations and sick days are risks. Videos often come from elsewhere. Quality varies.
A fit if: you find a reliable person and organize videos yourself.
3. Software That Orchestrates Your Performance Team
Pros: Predictable packages, videos included, regular reports. Campaigns, creatives and budget management run in one system.
Cons: Less personal advice than with a large agency. AI videos don't suit every brand.
A fit if: you want predictable costs and have a clear offer.
What Plaith Is and What It Isn't
Plaith isn't an agency. It's proprietary software that orchestrates your performance team. We're starting with Meta, i.e. Facebook and Instagram. Depending on the package, you get up to 1, 3 or 10 topic campaigns at the same time. Plus up to 4, 12 or 40 new AI videos per month. Every week, you get a report with your inquiries. Packages can be canceled monthly; the setup fee is non-refundable.
| Package | Plaith per month (excl. budget fee) | Videos per month | Classic benchmark per month | of which videos | Difference per month |
|---|---|---|---|---|---|
| Start | €799 | up to 4 | €1,885.96 | €799.71 | €1,086.96 |
| Growth | €1,499 | up to 12 | €3,485.39 | €2,399.14 | €1,986.39 |
| Scale | €4,999 | up to 40 | €9,083.40 | €7,997.15 | €4,084.40 |
The difference per month is the gap between the package price and the expert report's benchmark for management plus videos. With Plaith, the budget fee comes on top; it isn't included in the table.
Worked Example S6: Scale Without a Booster
Scale package, €10,000 own budget per month, no Booster, 12 months, conservative assumption of ROAS 3.
How We Run the Comparison
Both sides invest exactly the same total spend. On the Plaith side, it consists of your own ad budget, the setup fee, the package price, the budget fee and, if selected, the Booster. On the classic side, we subtract the cost of management and videos from the same amount. The basis is the benchmark from the expert report (Start €1,885.96, Growth €3,485.39, Scale €9,083.40 per month). The rest goes into ads. We don't include an agency setup fee there. Agency surcharges on the ad budget (for example 5% on everything or 10% on the portion above €1,000 per month, expert report section 4.1) are deliberately not included, so Plaith's lead is, if anything, larger.
| S6 · Scale · €10,000 own budget/month · Booster €0 · 12 months · ROAS 3 (assumption) | Plaith | Classic (same total spend) |
|---|---|---|
| Total spend (everything you pay) | €190,367 | €190,367 |
| of which to the service provider | €70,367 | €109,000.80 |
| of which own ad budget to the platform | €120,000 | €81,366.20 |
| Booster credit during the period | no Booster | no leverage |
| Total ad budget | €120,000 | €81,366.20 |
| Revenue at ROAS 3 (assumption) | €360,000 | €244,098.60 |
| ROPS (revenue ÷ service provider costs) | 5.12 | 2.24 |
| Revenue per euro spent | €1.89 | €1.28 |
| What you keep (revenue minus spend, not profit) | €169,633 | €53,731.60 |
At the same spend of €190,367, the classic model sends €109,000.80 to management and videos, Plaith €70,367. The difference ends up as ad budget on the Plaith side. What you keep: €169,633 vs. €53,731.60.
Worked Example S2: Start Package with Booster
Start package, €5,000 own budget per month, Booster with a one-time payment of €5,000, 12 months, ROAS 4.
| S2 · Start · €5,000 own budget/month · Booster €5,000 · 12 months · ROAS 4 (assumption) | Plaith | Classic (same total spend) |
|---|---|---|
| Total spend (everything you pay) | €81,727 | €81,727 |
| of which to the service provider | €21,727 (incl. Booster €5,000) | €22,631.52 |
| of which own ad budget to the platform | €60,000 | €59,095.48 |
| Booster credit during the period | €6,000 | no leverage |
| Total ad budget | €66,000 | €59,095.48 |
| Revenue at ROAS 4 (assumption) | €264,000 | €236,381.92 |
| ROPS (revenue ÷ service provider costs) | 12.15 | 10.44 |
| Revenue per euro spent | €3.23 | €2.89 |
| What you keep (revenue minus spend, not profit) | €182,273 | €154,654.92 |
Here the two sides are closer together, because the budget is large relative to fixed costs: €182,273 vs. €154,654.92. In twelve months, only half of the Booster credit counts, but the one-time payment counts in full.
What the Booster Is
The Booster is an add-on module. Your ad budget then runs through Plaith instead of going directly to Meta. We pass our purchasing terms on to you as an ad budget package: for a one-time payment, you get one tenth of it as additional ad credit every month for 24 months, on top of your own budget. That turns €10,000 into €1,000 per month and €24,000 over the term. The credit is only valid with an active Plaith contract, is non-transferable, is not paid out in cash and is only used for ad delivery. If you cancel, you get the one-time payment back minus the credit already delivered, with a minimum of €0. If the platform's purchasing terms change, Plaith can end running packages with 30 days' notice; the same refund rule then applies. You'll clarify the exact terms in a call.
What This Means for You
Both examples show the same mechanism. The less of your total spend stays with the service provider, the more goes into ads. But which alternative fits you doesn't depend on price alone. The following questions help you decide.
How to Decide
| Question | Rather DIY | Rather freelancer | Rather software like Plaith |
|---|---|---|---|
| Do you have time for campaigns every week? | yes | partly | no |
| Do you need new videos every month? | produce yourself | buy separately | included in the package |
| Do you want predictable costs? | yes, but time-consuming | mostly | yes |
| Do you need personal strategy advice? | no | yes | weekly in the Scale package |
No alternative is right for everyone. What matters is that you include all costs: time, videos, fees and ad budget.
What to Check with Every Alternative
- Who creates the videos, and how many do you get per month?
- How often do you get a report with concrete inquiries?
- How quickly can you get out of the contract, and who owns the accounts and creatives?
- Which costs come on top of the ad budget, one-time and monthly?
What You Gain with the Right Alternative
You want ads that run without weekly check-ins and back-and-forth. Doing it yourself costs you time; an agency costs you a lot of money.
The right alternative gives you ads that work while you take care of your business.
What you concretely gain:
- Time for your core business. With Plaith, the software handles campaigns, videos and reporting. Every week you get a report with your inquiries.
- More ad budget. In S6, at the same spend, €120,000 goes into ads with Plaith, versus €81,366.20 with the classic model.
- Low risk if you switch. Packages can be canceled monthly; only the setup fee is non-refundable.
Software doesn't replace your knowledge of your customers. You set the direction.
Objections, Answered Honestly
Every alternative to an agency has weaknesses. Three objections you should check:
"Software can't replace strategy."
True. Plaith replaces neither your offer nor your knowledge of your customers. The software handles campaigns, videos and reporting. You decide the direction.
"A freelancer is cheaper."
Often, by the hourly rate. But factor in videos, vacation cover and your own coordination time. Only then are you comparing like with like. You'll find a checklist for this in the article How to Compare Ad Agency Proposals.
"What if it doesn't work out?"
Packages can be canceled monthly; only the setup fee is non-refundable. Still, plan a test phase that's long enough to see results. Quitting too early costs money too.
Frequently Asked Questions
What's a good alternative to an ad agency?
That depends on your time and budget. Doing it yourself saves money but costs time. Freelancers are flexible but depend on one person. Software with videos included in the package is predictable.
Is Plaith an agency?
No. Plaith is proprietary software that orchestrates your performance team, with fixed packages, videos included and a weekly report.
Do I really save money with an alternative?
In our worked examples, more money goes into ads at the same spend because service provider costs are lower. Whether that generates more revenue depends on ROAS, which we can only assume.
Can I switch later?
With Plaith, packages can be canceled monthly; the setup fee stays paid. With other providers, check the minimum term and notice period before signing.
