Lead and Follow Up: What to Do When Lead Volume Drops or Data Gets Blurry
Daniel Huber, MBAFounder of Plaith

I was reading through Reddit and Skool again to see what problems people are running into. And two posts stood out because they're about the same hidden question: Are my leads actually good, and do I even know where they come from?
If you run lead generation for your business, lead and follow up is where money is made or lost. Let's look at two cases and then at how to judge leads by what happens after the form.
Case 1: One Setting Change, Most Leads Gone
In r/PPC, an advertiser running lead gen with TikTok forms switched to the "Higher Intent" form type (original post). Overnight, the lead flow dropped by 83 percent.
That sounds like a disaster. And it might be. But it might also not be. Higher intent forms add friction on purpose, for example a review step before submitting. They're designed to filter out people who tap without thinking.
The real question is: how many of the lost leads would have become customers? If most of them never answered the phone anyway, the drop in volume may hurt less than it looks. If good leads were lost too, it's a real problem.
The only way to know is to look at follow-up results, not at lead counts.
Case 2: Traffic You Can't Attribute
In a Skool community, a group owner describes a different data problem (original post). Traffic from Skool's own discovery shows only as "Skool Network". Because of that, they can't decide based on data how much to bid in the Growth Boost feature.
It's a familiar frustration on many platforms. When you can't see where people come from, you can't decide where to spend more. You're bidding blind.
Lead Quantity Versus Lead Quality
Both cases show the same trap: judging by the number you can see instead of the result you want.
- Lead count is easy to measure but says little about money.
- Contact rate shows how many leads you actually reach.
- Appointment rate shows how many talk to you.
- Close rate shows how many become customers.
If you track these steps, a drop in leads stops being scary by itself. You can see whether customers dropped too.
Lead and Follow Up: How to Get Clients From Leads
If you're asking how to get clients from your lead forms, the answer is very often: faster and better follow-up. Leads cool down quickly. Someone who filled in a form a minute ago is still thinking about your offer. A day later, they may not remember you.
A simple follow-up routine:
- Respond fast. As soon as possible after the lead comes in.
- Use the channel they chose. Phone, message or email.
- Ask one good question. About their situation, not your product.
- Offer a clear next step. A short call, a demo or a quote.
- Follow up more than once. Many people answer on the second or third try.
AI Lead Follow Up: Speed Without Losing the Human Touch
AI lead follow up can help with step 1. Tools can send a first message right away, ask a qualifying question and offer appointment slots. That keeps leads warm when nobody is at the desk.
Building an AI Lead Follow Up System
An AI lead follow up system works best when it:
- Answers immediately and politely.
- Asks only what's needed to qualify.
- Books a call with a real person.
- Hands over all information to whoever takes the call.
When using AI for lead generation, the goal isn't to remove people from the process. It's to make sure no lead waits too long for a person.
When Your Data Is Blurry
For case 2, when attribution is limited:
- Ask new members or customers directly where they found you. A simple question in the onboarding.
- Compare periods. What changed in sign-ups when you changed the bid?
- Use unique links where the platform allows it.
Imperfect data is still better than no data.
Example: Judging the TikTok Change
- Step 1: Compare close rates of leads before and after the switch.
- Step 2: Calculate cost per customer for both periods, not cost per lead.
- Step 3: If higher intent brings better customers, keep it and improve the ad. If not, switch back and improve follow-up instead.
Going Deeper: Two Cases About Trusting Your Data
Case 1 switched TikTok lead forms to "Higher Intent" and lost most of the leads overnight. The tempting reaction is to switch back. The better question is: were the lost leads ever customers? If the old leads rarely answered the phone, fewer but better leads may be a good trade. If they did convert, the change cost real business. Only your follow-up data can tell.
Case 2 can't see where Skool traffic comes from because it only shows as "Skool Network". When attribution is blurry, the answer is not to guess harder but to add simple signals of your own: a question in the sign-up form, a unique link per source, or asking new members directly.
A Follow-Up Routine That Works
- Answer fast. The first reply matters most, ideally while the person still remembers the form.
- Personal, not generic. Refer to what they asked about.
- Several touchpoints. Many people answer only after a second or third message.
- Track every lead from form to outcome in one simple list.
- Review weekly: which source and which form settings lead to real customers?
What's in It for You
Lead numbers go up and down, and every drop feels like a crisis. At the same time, you're not sure how many of your leads ever turn into paying customers.
When you judge leads by what happens after the form, you stop chasing numbers and start growing revenue.
Here's what you gain:
- Calm decisions. A drop in leads is analyzed, not panicked about.
- More customers from the same leads. Fast follow-up turns more contacts into calls.
- Better use of your time. AI handles first responses, you handle real conversations.
Some changes will cost you good leads. But you'll see it in the numbers that matter.
Imagine knowing exactly which leads turn into customers and which only fill your list. You stop panicking when lead numbers drop, because you judge by sales, not by volume. Your team spends time on people who are ready to talk, and your ad budget follows the data instead of hope.
